Company Overview

NovaPlan (name changed for confidentiality) is a B2B SaaS platform offering project management and resource allocation tools for mid-market agencies. Based in Berlin with 85 employees, the company had built strong Google rankings over several years -- holding position 1-3 for keywords like "agency project management software" and "resource planning tool for agencies."

Despite owning premium search real estate, NovaPlan's leadership noticed something troubling in late 2025: prospective customers were increasingly mentioning competitors when asked where they first heard about project management solutions. These prospects weren't finding recommendations through Google. They were asking ChatGPT, Gemini, and Perplexity.

When NovaPlan tested this themselves, the results were sobering. Asking ChatGPT "What is the best project management tool for agencies?" returned five competitor names. NovaPlan was nowhere in the response. Asking Perplexity produced similar results. Gemini mentioned them once -- but with outdated information from 2023.

The company ranking #1 on Google was invisible to AI.

The Challenge

An initial audit revealed several compounding problems that explained NovaPlan's AI invisibility:

Technical barriers. NovaPlan's robots.txt contained a blanket Disallow: / rule for several user agents, including GPTBot, OAI-SearchBot, ChatGPT-User, and PerplexityBot. Their DevOps team had added these rules in early 2024 as a "precautionary measure" against AI training crawlers -- but in doing so, they had also blocked the AI search crawlers that power real-time search in ChatGPT and Perplexity. The result: AI models literally could not access NovaPlan's website. This is the most common AI SEO problem we encounter, and it is covered in detail in our robots.txt for AI crawlers guide.

No structured data. The website had zero JSON-LD Schema markup. No Organization schema, no FAQ schema, no Product schema. AI models had to rely entirely on raw HTML parsing to understand what NovaPlan was and what it offered -- a process that is significantly less reliable than structured data interpretation. For context, our guide on what AI SEO is explains why structured data is one of the three pillars of AI visibility.

Content structure problems. NovaPlan's blog posts and product pages followed a traditional SEO pattern: long introductions, keyword-heavy openings, and the actual useful information buried 60-70% into each page. Since AI models extract citations primarily from the first 30% of content, NovaPlan's most valuable content was effectively hidden.

Minimal third-party presence. The company had no G2 or Capterra reviews, limited Reddit activity, and no presence on comparison platforms. AI models like ChatGPT weight third-party sources heavily -- brands are cited 6.5x more from external sources than from their own domains.

The Strategy

NovaPlan's AI SEO strategy was built around four workstreams, executed in a prioritized sequence over 16 weeks:

Phase 1 (Weeks 1-2): Unblock and instrument. Fix the robots.txt to allow AI search crawlers while still blocking training-only bots. Set up GA4 tracking for AI referral traffic. Establish a citation monitoring baseline.

Phase 2 (Weeks 3-5): Structure and schema. Deploy Organization, FAQ, and SoftwareApplication schema across the site. Restructure the 20 highest-traffic pages with BLUF (Bottom Line Up Front) formatting and quotable content chunks.

Phase 3 (Weeks 6-10): Content creation. Publish 12 new articles specifically optimized for AI citation -- comparison guides, "best tools for" roundups, and detailed how-to content with FAQ sections and proper FAQ schema markup.

Phase 4 (Weeks 8-16): Third-party authority. Build presence on G2 (targeting 50+ reviews), engage authentically on Reddit in relevant subreddits, and pursue mentions on industry comparison sites. Our Reddit strategy for AI visibility guide details why this matters.

Implementation

Fixing robots.txt (Week 1)

The first change was surgical and immediate. NovaPlan's robots.txt was reconfigured to differentiate between AI search bots (which should be allowed) and AI training bots (which can be blocked based on business preference):

# Allow AI search crawlers
User-agent: OAI-SearchBot
Allow: /

User-agent: ChatGPT-User
Allow: /

User-agent: PerplexityBot
Allow: /

# Block training-only crawlers
User-agent: GPTBot
Disallow: /

User-agent: CCBot
Disallow: /

Within 9 days of deploying this change, NovaPlan's homepage appeared in a Perplexity response for the first time. Within 14 days, ChatGPT began citing their pricing page.

Schema markup deployment (Weeks 3-4)

The development team added three types of JSON-LD schema across the site:

  • Organization schema on every page, establishing NovaPlan as a recognized entity with consistent name, logo, founding date, and social profiles
  • SoftwareApplication schema on product pages, specifying category, operating system, pricing, and aggregate ratings
  • FAQPage schema on 15 key pages, each containing 5-7 question-answer pairs drawn from actual customer support tickets

The FAQ schema alone had a measurable impact. Pages with FAQ schema saw their first AI citations an average of 11 days sooner than pages without it.

Content restructuring (Weeks 3-8)

The content team restructured 20 existing pages and created 12 new articles. Every piece followed the same framework:

  1. Lead with the answer. The first paragraph of every page directly answered the primary question a visitor might have. No preamble, no "In today's fast-paced world..." introductions.
  2. Quotable chunks. Key information was broken into 50-150 word self-contained paragraphs that could each stand alone as a complete answer.
  3. Comparison tables. Every product page included a structured comparison table with competitors, formatted in clean HTML that AI models could easily parse.
  4. FAQ sections. Each page ended with 5-7 frequently asked questions, matching the FAQ schema markup.

Building third-party authority (Weeks 8-16)

This phase ran in parallel with content work and focused on three channels:

G2 reviews. NovaPlan launched a systematic review request program, emailing customers after positive support interactions and at renewal milestones. They grew from 3 reviews to 67 reviews in 8 weeks, with an average rating of 4.6/5. Our review platforms and AI signals guide explains why review platforms directly influence AI citations.

Reddit engagement. Two team members began genuinely participating in r/projectmanagement, r/agencies, and r/SaaS -- answering questions, sharing insights, and occasionally mentioning NovaPlan when directly relevant. They averaged 15 substantive comments per week. Within 6 weeks, NovaPlan was being mentioned organically by other Reddit users in tool recommendation threads.

Industry roundups. The marketing team proactively reached out to 12 SaaS comparison sites and contributed data for "best project management tools" articles. They secured mentions in 8 of 12.

Results

Traffic and citations

After 16 weeks, the numbers told a clear story:

| Metric | Baseline (Week 0) | Week 8 | Week 16 | |---|---|---|---| | Monthly AI referral visits | 23 | 214 | 847 | | ChatGPT citations/week | 0 | 4 | 14 | | Perplexity citations/week | 0 | 7 | 19 | | Gemini mentions/week | 1 (outdated) | 3 | 8 | | AI Visibility Score | 12/100 | 41/100 | 74/100 |

Business impact

The traffic numbers were encouraging, but the business metrics were what convinced NovaPlan's leadership:

  • 31 demo requests per month originated from AI referral traffic by Week 16 -- a channel that previously generated zero
  • AI referral visitors converted to demo at 8.2%, compared to 1.9% for organic search visitors -- a 4.3x higher conversion rate
  • Average deal size from AI-referred leads was 22% higher than from organic search leads, suggesting these visitors arrived with higher intent and better product understanding
  • Total pipeline value attributable to AI referrals reached $127,000 in Month 4

What moved the needle most

When the team analyzed which changes had the greatest impact, the ranking was clear:

  1. Robots.txt fix -- responsible for approximately 40% of the total improvement. Without this, nothing else mattered because AI simply could not access the site.
  2. FAQ schema + content restructuring -- responsible for approximately 30%. Pages with both FAQ schema and BLUF formatting were cited 3.2x more than pages with only one optimization.
  3. G2 reviews and Reddit presence -- responsible for approximately 25%. Third-party signals became the primary driver of competitive mentions (when users asked "NovaPlan vs [competitor]").
  4. New content creation -- responsible for approximately 5% directly, though the new articles also supported the other three workstreams.

Key Takeaways

  1. Check robots.txt first. If AI search crawlers are blocked, no amount of content optimization will help. This is the single most impactful fix for most websites, and it takes 10 minutes. See our robots.txt for AI crawlers guide.

  2. Google rankings do not equal AI visibility. NovaPlan held position #1 on Google for their primary keyword and was completely invisible to ChatGPT. These are independent channels that require independent optimization.

  3. Structure beats volume. Restructuring 20 existing pages with BLUF formatting and FAQ schema outperformed creating 12 new articles. Optimize what you have before creating more.

  4. Third-party signals are not optional. AI models trust external sources more than your own website. G2 reviews, Reddit discussions, and industry mentions accounted for 25% of NovaPlan's improvement.

  5. AI referral traffic converts better. The 4.3x higher conversion rate is consistent with industry data showing that AI-referred visitors arrive with higher intent and trust. This makes AI SEO one of the highest-ROI marketing channels available.

Frequently Asked Questions

How long does it take for a SaaS company to see AI referral traffic?

After fixing technical blockers like robots.txt and adding structured data, initial AI citations can appear within 1-2 weeks. Meaningful traffic growth typically becomes measurable within 6-8 weeks, with compounding results over 3-4 months as content and third-party signals build. NovaPlan saw their first ChatGPT citation 14 days after unblocking crawlers.

What is the most common reason SaaS websites are invisible to AI?

The most common cause is a misconfigured robots.txt file that blocks AI search crawlers like OAI-SearchBot, PerplexityBot, and ChatGPT-User. Many SaaS companies added blanket bot-blocking rules to prevent AI training, but inadvertently blocked AI search as well. Learn the difference in our robots.txt for AI crawlers guide.

Does FAQ schema help with AI citations?

Yes. Research shows that FAQ Schema improves AI content interpretation from 16% to 54%. In NovaPlan's case, pages with FAQ schema were cited 3.2x more often than pages without it. FAQ-formatted content provides clean question-answer pairs that AI models can easily extract and cite. See our FAQ schema for AI citations guide for implementation details.

How important is Reddit for SaaS AI visibility?

Very important. AI models like ChatGPT and Perplexity heavily weight Reddit discussions when formulating product recommendations. Brands are cited 6.5x more often from third-party sources than from their own domains. NovaPlan's Reddit engagement -- averaging 15 substantive comments per week -- directly contributed to organic mentions by other users within 6 weeks. Read our Reddit strategy for AI visibility guide.

Can a SaaS company track AI-driven conversions separately from organic search?

Yes. You can track AI referral traffic in Google Analytics 4 by filtering referrals from chatgpt.com, perplexity.ai, claude.ai, and copilot.microsoft.com. NovaPlan used this approach to identify 31 demo requests per month from AI referrals, with an 8.2% conversion rate -- 4.3x higher than organic search.
